Step 01

Identify the Gaps

Before building systems, identify what's not working.

  • Where are we losing consistency?
  • What problems keep repeating?
  • What requires constant management intervention?

Start by fixing the problems that have the biggest impact on your operation.

Don't create systems for the sake of having systems. Every process should solve a real problem, improve performance, or make your team's work easier.

Step 01 — Identify the Gaps: repeating problems, inconsistent standards, and constant intervention lead to fixing the biggest impact first

Step 02

Define Clear Standards

Your team cannot deliver what hasn't been clearly defined. Every system should answer five questions:

  • WHAT needs to happen?
  • WHY does it matter?
  • WHO is responsible?
  • HOW should it be done?
  • WHEN should it happen?

“Provide excellent service.” is vague. “Check back after the first two bites.” is clear.

If you can't explain a standard clearly, you can't expect your team to follow it. Keep your systems simple, measurable, and easy to repeat.

Step 02 — Define Clear Standards: WHAT, WHY, WHO, HOW, WHEN — simple, measurable, repeatable

Step 03

Train, Implement & Repeat

A system is only effective when people actually use it. Build it into daily operations through:

  • Pre-shift briefings: reinforce standards and set daily expectations.
  • Role-plays: practice before applying techniques with guests.
  • On-the-floor coaching: correct mistakes and recognize great performance.
  • Clear responsibilities: everyone understands their role in the standard.

Explain → Demonstrate → Practice → Feedback → Repeat.

Introducing a system once isn't enough. Managers must continuously reinforce expectations until the right behaviors become habits.

Step 03 — Train, Implement & Repeat: Explain, Demonstrate, Practice, Feedback, Repeat — turn expectations into habits

Step 04

Manage, Measure & Hold Accountable

A system without accountability is just a suggestion. Create a management rhythm:

  • Daily: set expectations, observe performance, give immediate feedback.
  • Weekly: review Goal vs. Actual, identify gaps, assign clear responsibilities.
  • Monthly: evaluate results, recognize improvements, address recurring issues.

Set expectations → Observe → Coach → Follow up → Hold accountable.

Accountability isn't about punishment. It's about creating a culture where people take ownership. What gets measured gets managed. What gets followed up gets improved.

Step 04 — Manage, Measure & Hold Accountable: daily, weekly and monthly management rhythm plus a five-step accountability pathway
